Most teams ask the sample-size question too early.

They ask, “How many interviews is enough?” before they ask what decision the research is supposed to support.

That is the wrong order.

If the real question is whether a problem exists strongly enough to keep funding, a bigger sample is not automatically better. Sometimes a smaller number of strong interviews tells you more, faster, and with less self-deception.

I have seen a B2B team try to validate a new hypothesis quantitatively when it should have been much more worried about whether the problem existed at all. In practice, qualitative market research is strongest when you need to answer questions like these:

  • What problem is painful enough to matter?
  • How do buyers describe that problem in their own language?
  • What are they doing today instead?
  • Why has the current workaround survived?
  • Who is involved in the decision, and who can block it?
  • Which part of the hypothesis is weak: the segment, the problem, the timing, or the value?

Those are mechanism questions, not counting questions.

This is where teams get confused. They compare qualitative work with quantitative work as if both methods are trying to do the same job. They are not.

If the question is how many, you need a quantitative method. If the question is whether people can complete a task in the interface, you probably need usability testing. If the answer may already exist in public data, internal notes, or existing research, you should start with desk research instead of recruiting respondents just to feel rigorous.

Kill the hypothesis before you polish it

Fix the model of the buyer

Teams say they are researching “the customer” as if the customer were one person. Then the product, messaging, and GTM motion get built around a fictional single buyer.

Real buying rarely works like that.

In one anonymized case, the research had to be rebuilt around separate human roles: the champion, the end user, and the budget owner. Until that happened, the team was treating the buying decision as if one person both felt the pain and controlled the money.

A larger sample would not have fixed that conceptual error. The mistake was structural, not numerical.

Interviews beat scale here because the team needs to understand the decision system, the trade-offs, and the language each role uses.

Diagnose the real mechanism behind weak adoption

Another team thought a weakly adopted module had a UI problem.

Research showed something else. For the customer, the task was still easier to hand off to a lower-paid employee than to switch behavior or pay for the module. The real issue was switching cost and weak perceived value, not interface friction.

Again, a bigger sample would not have been the first fix. The first fix was understanding the mechanism.

Where teams misuse qualitative market research

Interviews are useful. They are not universal.

Counting

If the question is how many people have the problem, how often the behavior occurs, or what share of the market behaves a certain way, interviews are the wrong tool.

Choose the method that matches the decision

  • “It was only a few interviews, so we learned nothing.”
